Your Customer Just Bought the Same Food Twice. That's a Subscription You Didn't Offer.
Auto-ship, curated boxes, VIP memberships, the models that turn one-time buyers into recurring revenue, built for stores with real rent.
Your customer just walked out with a 30-pound bag of the same food they bought six weeks ago. You rang it up, bagged it, said thanks. What you didn't do: ask if they wanted you to set that up as a monthly order so they never run out.
The revenue that's already in the building
If someone bought something from you twice within two to three months or fewer, that's a subscription opportunity you let walk. Food, supplements, litter, chews, anything a customer buys more than once is recurring revenue waiting to happen. The question "Would you like me to ensure this is available for you each month?" is a legitimate first step, and most stores never ask it.
Auto-shipping makes up 84% of Chewy's sales. The most common reason independents don't offer it is a technology excuse. But the real gap isn't the software, it's that the team doesn't bring it up at the point of sale. If you don't mention the monthly option exists, customers won't know to ask for it.
Five models independents are running right now
These aren't Chewy's playbook. They're built for stores with real rent, 1-3 locations, and customers who already come in monthly anyway.
Auto replenishment. The lowest-hanging fruit. If a customer has bought something twice within two to three months or fewer, offer to set it up as a standing order. Food, supplements, litter, anything consumable. The pitch is one sentence: "We actually have a monthly option for this so you never run out. Want me to set that up?"
Product of the Month Club. Pick a category, toys, treats, seasonal items, and rotate what's featured monthly. Charge a flat amount (the source gives $15 a month for a Treat of the Month Club as an example) and guarantee a deal plus a surprise. This is also a way to move slow-moving inventory without marking it down. Keep it fun, keep it themed, don't overthink.
Refill + Reorder. Do you sell products with a consumable component? Pet water fountains need replacement filters every two to four weeks. Hollow chew toys and lick mats need to be stuffed. If a customer bought something from you once that requires frequent repeat visits, did you offer them a reorder option at time of purchase? That's your subscription.
Product + Service Bundle. Tie what you sell to an ongoing service. If you have an onsite washer and dryer, offer regular dog bed-cleaning services that come with bed purchases. Free bakery case item per visit for self-wash memberships. When you pair a product with a service, you give customers a reason to stay engaged, not just transact.
VIP Membership. Perks, early access, monthly treats, percentage discounts. Customers don't just subscribe to products, they subscribe to identity, convenience, and belonging. Make it special and your raving fans will sign up.
The math that changes when 15% of revenue just shows up
If your business relies mostly on one-time purchases, you start from zero every single week. Every Monday, you're chasing the next sale. Every month feels like a reset.
Even getting 15% to 20% of your revenue into subscriptions transforms how you run the business. You can plan inventory more accurately, stabilize cash flow, and reduce the daily stress of starting over from zero with sales. A meaningful portion of your revenue just shows up.
What to do if you stock consumables and you haven't built this yet
You don't need the perfect plan to launch. Pick one product customers already buy over and over again. Choose one of the five models. Create a basic offer, maybe a small discount to sweeten the setup. Then present it to your next 10 customers and watch what happens.
The technology excuse is real, but it's solvable. Invest your time in researching the best software to run like a relevant, modern business. Then train your team to introduce the option at the point of sale. Something as simple as "We actually have a monthly option for this so you never run out. Want me to set that up?" is usually all it takes.
Your future recurring revenue is already inside your business. It walked out the door six weeks ago with a bag of food, and it's about to walk back in.
